Zusammenfassung

The best practices for coaching employees start with setting clear goals, asking thoughtful questions, providing frequent feedback, listening to employees' perspectives, and creating accountability. Effective coaching isn't about giving people all the answers. It helps employees reflect, solve problems, build skills, and take ownership of their performance and development.

Effective coaching can change how employees perform, grow, and experience their relationship with their manager. But simply having coaching conversations isn’t enough. Leaders need development that allows them to practice coaching skills and receive feedback.

When leaders build those skills, the benefits go beyond helping employees improve their performance. Coaching can also strengthen the relationship between managers and their teams. Employees with managers who are effective coaches are 9X more likely to trust their manager. And employees who receive feedback from their manager are also 9X more likely to trust them.

That makes coaching an important part of how leaders build both capability and trust. And it makes following proven best practices for coaching employees critical to getting it right.

Was ist Mitarbeitercoaching?

Employee coaching helps people improve performance through timely feedback, focused conversations, and opportunities to solve problems. Unlike longer-term mentoring or development relationships, coaching typically focuses on helping someone accomplish a specific goal, solve a problem, or improve a skill or behavior.

Effective employee coaching gives people specific insight into their approach, performance, and behavior so they can improve continuously. But good coaching goes beyond telling employees what to change. It helps them think through challenges, identify solutions, and take greater ownership of their development.

That support matters because coaching is increasingly part of how development actually sticks. Leaders who receive high-quality tools, feedback, and manager coaching apply 25% more of what they learn on the job.

So how can leaders make coaching conversations count? Start with these five best practices for coaching employees.

How to Coach Employees Effectively

Good coaching takes more than occasional check-ins or advice. Leaders need to create conversations that give employees clarity while still allowing them to think, contribute, and take ownership. Here’s how:

1. Define Your Coaching Objectives

As leaders and coaches, we often feel solely responsible not only for defining those objectives but also for figuring out how an employee will achieve them. Employees are more likely to take ownership when they help define the path forward.

I like to use an analogy with the people I coach: let's say we are going on a road trip together.

We'll monitor markers and measures, such as performance objectives or skills assessments, to keep us both accountable and on track, ensuring no misunderstandings or missed exits.

SMART coaching objectives are Specific, Measurable, Attainable, Results-Oriented, and Timely. Unklare Zielsetzungen können zu schlechten Leistungsergebnissen führen.

2. Ask Questions Instead of Giving Answers

Given my experience, I thought it would be a breeze. Instead, I discovered that I had some coaching habits to unlearn.

One of the biggest was relying too heavily on my own experience. Without realizing it, I was asking leading questions that steered people toward the solution I thought was right.

For example, someone I'm coaching might say, "No one is happy with the schedules I create. Jede Woche beschwert sich jemand. Ich versuche, fair zu sein und Wünsche zu erfüllen, aber es gibt nur eine begrenzte Flexibilität."

In the past, I might have responded, "That sounds challenging to have to manage unhappy team members regularly. Wie wollen Sie dieses Problem lösen? Brauchst du meine Hilfe?"

Now, I'm more likely to ask, "That sounds challenging to have to manage unhappy team members regularly. Müssen Sie irgendetwas dagegen tun?"

The difference is subtle but important. The first response assumes there's a problem that needs to be resolved. The second leaves room for the person I'm coaching to decide whether action is needed at all.

Whether coaching someone to improve performance or learn a new skill, start with open-ended, neutral questions. This approach gives employees space to explore possible solutions themselves. Coaches can step in when problem-solving stalls rather than providing answers up front.

Asking open-ended questions helps people develop their own thinking rather than becoming dependent on their manager for answers. Depending on the person's goals and challenges, coaches can also build confidence, listen authentically, show empathy, and follow up on plans.

3. Give Frequent, Balanced Feedback

Feedback is essential to effective coaching because it helps employees understand what's working and where they need to adjust. But feedback is most useful when it happens regularly, not only during formal reviews.

Don’t save feedback for performance conversations. Frequent feedback gives employees the opportunity to make smaller adjustments as they work, rather than discovering months later that they’ve been headed in the wrong direction. Balanced feedback means employees hear both what’s working and what they need to adjust:

  • Positive feedback reinforces behaviors employees should continue.
  • Developmental feedback helps employees understand what they can adjust or improve.

Both types should be specific. Rather than saying "Great job," identify the behavior and its impact. And when providing developmental feedback, focus on observable behavior rather than assumptions about the person's intent or personality.

There's no formula for how much positive or developmental feedback to give. Instead, focus on making every type of feedback timely, specific, and useful:

TipSo sieht es aus
Recognize what’s workingReinforce behaviors employees should continue by explaining what they did well and why it mattered.
Make developmental feedback specificFocus on observable behaviors and their impact so employees understand what they can do differently.
Give feedback in the momentDon't wait for a formal review or project wrap-up. Give employees the opportunity to adjust while the situation is still fresh.
Keep the message focusedAvoid routinely sandwiching developmental feedback between positive comments. Address one clear message at a time so the takeaway doesn't get lost.
Show appreciationPositive feedback doesn't have to follow a major accomplishment. Recognize employees for their effort, contributions, and how they approach their work.

4. Listen to Employees’ Ideas and Perspectives

When I ask leaders, "What do good coaches do?" the number one answer I get is "listen."

Not only does listening show that you are open to suggestions, but it can also spark creative ideas that benefit both the team and the business. Listening without judgment creates a psychologically safe space where employees feel comfortable sharing.

Listening also keeps coaching from becoming a one-way conversation. Rather than assuming you understand the problem or know the best solution, make room for employees to explain what they're experiencing and what they think should happen next.

  • Listening for emotions and empathizing so employees feel heard and understood.
  • Involving employees in developing their own road map to learn and grow.
  • Asking employees for feedback on how the coaching is going.

Listen for more than the facts of the situation. Responding with genuine empathy helps employees feel heard and can strengthen trust in the coaching relationship.

5. Create Accountability Without Taking Over

If you communicate clear expectations, provide the right skills and tools for success, agree on how you will frequently measure progress ("How am I doing?"), and form clear outcome measures ("When have I reached my goal?"), then your coachee can take ownership and drive their own performance.

But accountability doesn't mean leaving employees on their own. Follow up, ask what support they need, and help remove barriers while keeping ownership of the goal with the employee.

This is where coaching differs from simply directing. A manager can solve an immediate problem for an employee, but effective coaching builds the employee's ability and confidence to solve the next problem on their own.

Why Are Best Practices for Coaching Employees Important?

Good coaching does more than improve an employee’s performance in the moment. Over time, it can strengthen development, build capability, and help prepare employees for what’s next. In fact, internal promotions are 2.6X more likely when leaders receive frequent coaching from their managers.

Coaching also helps leaders. As you develop your team over time, you'll likely uncover more opportunities to delegate and involve employees in important projects. That gives leaders more capacity to focus on strategic work while helping employees build skills and confidence.

Ultimately, the best coaching doesn't create dependence on the coach. It gives employees the clarity, confidence, and support they need to take greater ownership of their own performance and growth.
